In-house dispatcher or dispatch service: where the math flips

Every growing car hauler hits this fork: keep paying a percentage, or bring dispatch in-house? Here’s the honest comparison — including where we lose.

The raw numbers

A capable auto-transport dispatcher — one who understands 9-car deck math, not just dry-van boards — runs $3,500–5,000+ a month before taxes and software. A dispatch service at 8–10% costs a one-truck operation grossing $40k about $3,200–4,000. Close on paper — until the structure kicks in: the salary is due when your truck is in the shop, when you take home time, when freight softens. The percentage scales to zero the moment you stop rolling.

What the salary doesn’t buy

One employee is one person’s lane knowledge, one set of broker relationships, sick days, turnover risk, and a training project if they’ve never touched car hauling. A staffed desk is coverage, accumulated rate data, and — if it’s carrier-run — load-building discipline sharpened on its own equipment. And an in-house hire books loads; they don’t bring a backoffice. Claims handling, invoicing discipline, review outreach, books — those are separate hires or separate fees.

Where in-house wins

Past 3–4 trucks, the math starts flipping: the salary spreads across enough gross that percentage fees exceed it, and a dedicated employee steeped in your exact operation is worth real money. That’s why our fleet rate drops to 6–7% — and why we’ll tell a five-truck fleet the truth when they’ve outgrown us. A dispatch service that fights that math is telling you whose side it’s on.

The questions that decide it

How many trucks? (1–2: service wins. 5+: run the numbers.) Does your candidate know car hauling specifically? What happens to your board when one person quits? And what’s your time worth — because “I’ll just dispatch myself” is the most expensive option on this page.
